Getting Good Case Studies in Today's Competitive World

Efficiency and business advantage is what many businesses see as their differentiator. A week or two back while following the Twitter Stream and some live blogging of Enterprise 2.0 Summit: London I kept hearing how there were no new companies talking about their own case studies than there were a few years back. Many presentations pointed to the same limited set of case studies. The worry derived from this was concern stagnation in the space.

The odd thing is when you talk with consultants, strategists, and advisors out doing work companies and other organizations in this space the list of organizations doing social business or working out loud well and looking to get the next bump up from the value they are seeing is really huge. There are more than the handful of organizations using social platforms extremely well in their organizations and getting great advantage.

Why So Quiet?

But, why are they not talking? There are a few reasons, but one of the biggest is the first sentence, “efficiency and business advantage”, how they work and get the job done is their differentiator, or a perceived differentiators. Many organizations will not allow their employees to talk about how they do their work at conferences. Talking at conferences about how they do their work gets stopped by legal. In the past 4 years I have talked with about 15 companies who would have made for great case studies and they submitted them at conferences, but they were not permitted speak.

Tied to “business advantage” (competitive advantage and manner of doing business) often has a piece of it tied to the market, if they are a publicly traded company. Most organizations that are publicly traded do not reveal publicly who their main technical solution suppliers are for their internal work to ward of an negative impact to their stock price from a problem from one of their suppliers (technical problem or corporate perceived problems). The markets are fickle and not overly rational, so most organizations see it as not wanting collateral damage being publicly tied to a supplier. Additionally, most organizations have a diversified supplier base for redundancy and familiarity to enable a rather swift change to another vendor.

So, how do these stories get out? Most often these stories get out second hand and are not attributed to any company. The organization is generalized, but distinct stories roughed out to get a point across. Most companies looking for case studies are looking for names of companies and people that can give the case study sharp reality. This is particularly true when finding a company in the same industry vertical.

Another large factor limiting new case studies is vendors will put forward organizations who are doing great things with their platform. But, the reality is most organizations are doing really well, because they are using more than one platform to get the job done. Most vendors don’t want to tell that story as they want to be “the only one”. When vendors find organizations that will talk the vendor most often wants to ensure the organization is telling their vendor friendly story. Homogenous organizations are becoming incredibly rare these days. While many vendors have a much broader range of “darling” clients at their own vendor sponsored events (clients usually only talk about vendor focussed use), but at non-vendor focussed events the spotlight is how they found success, which is rarely just with one vendor to get the job done.

Improving Conference Case Studies

Of the two limitations, corporate silence and vendor approval, the only one of these two that is malleable is vendor approval. This means of the companies that are willing to talk it takes conference organizers going beyond their usual circles of influence and sounding boards to find good stories to tell and bring in.

Many organizations are also not seeing the value of being a focus of a case study. The limited number of case studies out there has far far less to do with the number of organizations having success with social business and any of the more forward ways business work today than it does with organizations no longer finding value with being the focus of a case study. When I talk with other consultants, strategists, and advisors we have lists of 30 to 50 organizations who are great examples and we use generically as examples. When needing specific examples of niche use the list runs into the hundreds. This is far wider than the limited set case studies that are over used today.

Many of us who are on the outside of organizations and know there great examples and lessons learned, if not a full case study, often ask if it is possible for us to write-up and publicly share. This is often the best method for getting things out and shared, but most organizations come back after checking with legal, that they do not want to be the focus of a case study and often don’t want to be mentioned in one. But, occasionally we get a yes and this is the way forward and we get another example that can be shared.

Listening to the Audience

At KM World in early November the audience questions and insights were as good or not better than a lot of what was being stated from the panels or talks. KM World is a practitioner conference and the social business or working out loud model has spread quite broadly for most organizations who have practitioners attending. The attendance at KM World was over one thousand attendees and from audience participation in the social business related sessions there were more than 100 organizations that have been finding quite a bit of success with social and collaborative methods or working and are looking for tweaks to what they are doing so to get even more value. None of these companies speaking up in the sessions with success stories are case studies and none were seeking to be. In my workshop of just over 20 participants nearly all of them had rather successful social or collaborative platforms running and were looking for ways to get more out of them and to better support the diverse ways people are working and being productive today.

The feedback from some of the presentations where the limited case studies that are out there as the focus was brutal. Mostly, because not only are the case studies well known in a large segment of the KM World audience, but their own practices out pace the case studies and they are farther along than the case studies repeatedly pointed to.

It well could be we are not only at the edge of a post-document business world, but also at the cusp of a post-case study business world. Our model of having one shining example at the front of the room, has become thousands of shining lights in the room sharing at a smaller level, because they are not permitted to share officially from the front of the room.


KM World 2014 Is a Real Gem

I’m sitting Saturday morning a little bleary (I don’t sleep well around good conferences) waiting for my coffee that can’t brew quickly enough.

This past week I spent most of the days at KM World 2014 in Washington, DC giving a workshop on the first day (Tuesday) “Improving Knowledge Flows: Using Lenses to See Needs in Systems of Engagement”, which started rough (thanks to insane DC traffic that went above and beyond its usual bad) but smoothed out. The workshop was somewhat similar to ones I have given in the past, but the participants were fantastic. What set them apart is, nearly all of them have been running social and collaboration systems of engagement for a year or more and know the difficult task it is and they were asking great questions from understanding that struggle.

Repeatedly through out KM World this year the questions from experience and needing to learn more from people with real experience and living with less than optimal solutions and offerings from many vendors. The sessions this year were very good with a few great sessions (there were a rare few really poor sessions, but those were really exceptions). I didn’t make any of the keynotes as I am local to the event and chose (again) not to stay downtown to be closer to the event and still keep family priorities front and center and there was good things in those that had people buzzing.

KM World Meetings and Informal Small Groups

The meetings around KM World this year, along with dinners and hallway conversations were some of the best, not only at KM World, but any other conference I have been in a long long time (perhaps back to 2006 at a one off conference). I also got to see fantastic friends and colleagues I have grown to know over the last 10 years or so of putting serious outward focus in this area from conferences and client work. I also met people I really should have known and been deep tight buds with for years prior.

Shell Played it Smart

On the subject of meetings I was really intrigued by Shell, who had bought one of the conference rooms and ran a Wednesday through Friday session / demo out of them. The session was showing their system of engagement as intranet that is founded on the Work Out Loud model that Bryce Williams kicked off years back as a framing and many others, including Ian Jones of Shell, have embraced and extended since.

Shell was doing demonstrations of what they had built and was answering questions about how to do similar and lessons learned. One of my workshop attendees asked me to come by and set up a one-on-one session with them. Where I got a descent deep dive. In the session I noticed some things they had managed to do in Sharepoint that is really difficult to do (something that is part of the Sharepoint marketing pitch for compliance minded folks, but like many things in Sharepoint it is buggy and many times not achievable). I liked what they had pulled together as it was a good solid first to second stage social / engagement service (of about 8 to 10 that can be achieved), which many organizations struggle getting to that first stage successfully.

What was curious with Shell is I couldn’t sort out their motive. I couldn’t sort if they were consulting outwardly and this set-up was a really good smart way to show capabilities and offer that to others or if it was a showcase of their capabilities. What I missed (talking with other senior folks around the conference we all seemed to miss) was a third possibility they were crowdsourcing gaps and next steps. They were showcasing what they did, but also getting feed back from other organizations and vendors about how others have done things, but they were pulling the experts at the conference into deep one-on-one sessions. It wasn’t until Friday at lunch, when I sat with one of the Shell guys and he explained that. I then offered another set insights and we had a great chat about where things are headed with enterprise tools (things the “future of…” folks haven’t stumbled into yet) and I got some great insights into some small capabilities Shell folks have found make differences in people’s work life as well as the organization as a whole.

The Shell approach of getting feedback broadly and deeply is so obvious and genius, it is surprising other organizations with budgets for such haven’t done this. I don’t know how quickly this sort of thing would become utterly annoying if there were more than one or two organizations doing this at a conference year after year, but it showed really great thinking on the part of Shell.

Sessions that I Loved

My favorite sessions at conferences are the ones that hit on something I wasn’t expecting and provide a perspective I’ve been missing. I also love good presentation craft and slide craft, which is missing at most business and tech conferences, so seeing that with great content presented with good arcs and pace I also fall for. These that follow are the ones I went to and liked or loved.

The “10 Mistakes to Avoid When Purchasing Digital Workplace Technology” by Jarrod Gingras of Real Story Group was fantastic. Tech purchasing is insanely difficult and most organizations end up with something that really doesn’t fit them well. Part of the issue is they don’t understand their needs and problems well, which is often where I help framing things and setting understandings of what things they will need to know so their 6 month, 2 year, and 5 year versions of their organizations can grow with their selections today. But, once you know your problems and needs well enough, sorting through the minefield of potential vendors and implementers is a whole different story. Jarred’s session was one of the best framings of how go through purchasing process well in vendor / tool selection that I have ever run across (I have run across well over a hundred in the past 10 to 15 years).

I really liked Stan Garfield’s overview of “Practical Social Media Tips”. There wasn’t much new for me, but Stan has great framing of tools services for people unfamiliar and stating simply the value people and organizations can get from each. It is conversational and incredibly helpful. This is an approach I tend to gloss over as I love to go deep and to the difficult stuff, which many new to things are not ready for. Stan’s sessions are always a great reminder for myself on how to get things right for those new to things. (I also love the conversations with Stan where we can go deep). There is a fine art of making things simple for entry to the complicated and complex realities beyond. Most consulting firms and solo consultants try to prove their brilliance and depth (they miss the mark on this front on getting that right) or they lack the depth and only know the simple and can’t go beyond. So, watching Stan is a great pleasure as he has serious depth, but conveys things simply with a light touch.

The half of the “Creating Learning Organizations: Commitment not Compliance” session by Nabil Keith Durand on The Learning Organization: Creating Commitment Not Compliance was utterly fantastic. Not only was the slide craft and presentation craft as near perfect (there were many presentations with slides that were far from readable with content too small or dense for the room size and the hallway conversations and backchannels were insanely brutal hitting on this) as I have seen in a non design / communication professional conference or a something Duarte has worked on. His content and framing was fantastic and talk about the cognitive foundations for understanding how people learn and work, but also how to embrace this to have far more successful projects and programs. I got to chat with Nebil a bit after thanking him for a great presentation, but found he is another with great breadth and depth from a quite diverse and multi-disciplinary background that really shines through.

The session on Cognitive Computing by Sue Feldman may have been my favorite of the whole conference. She clearly mapped out the transitions from the traditional computing and search to the approach cognitive computing has been shifting us to. I loved this as I have been coming at this from other trajectories the past three or four years with approaches with complex adaptive systems modeling, friends and clients building in AI (artificial intelligence) into their tools / services / offerings, and similar working on offerings that offer great solutions through agency (tools working on our behalf in the background). Having a full framing of the dimensions, components, and models and the communities around this side of things was fantastic. Finding a community where things go deep and broad is always a gem, particularly when I haven’t known what things are called (ironic for cognitive computing as it is mostly anti-taxonomy) and finding the thread to pull on to get to the gold mines. This talk may have opened up a door for inquiry that may last me a long long time, so am deeply grateful for it. It is also going to be fodder and sanity checks for some of the Shift Happened series pieces I am writing (now about 14 of them that could be the full series).

Outflows

KM World this year not only had great content, great meetings, fantastic collecting with like minds and colleagues, meeting many many new people I really want to know better and work with, and had sparks for new things to flesh out, but it helped me hone all of the content I have been sitting on and working to hone and reprioritizes it. A lot of things in my work that have been shown and talked about in workshops and client engagements need to get out into the more open world. KM World was another big kick in the pants to get this moving.

In August I got a few big “welcome back!” messages from past clients, colleagues, and buds in the business and technology communities. They hadn’t seen me as easily reachable in those contexts for a few years. KM World had those August messages echoed even more loudly and with many steps to start to engage for assistance and help moving things forward in their organizations.


5 Enterprise 2.0 Myth Mantras that Must Die

This week's Enterprise 2.0 Conference in Boston was quite good. It is one of the few conference I still won't miss. The conference is a good mix of vendors, implementers, and those who live with those results while working hard to improve upon this. This conference is a great place to talk with people who working through the gaps in Enterprise 2.0 tools and services, but still finding great improvements in their company from these tools and services.

Enterprise 2.0 tools and services comprise many different types of offerings that help groups of people share, communicate, interact, and even get to real collaboration. One big question in the halls outside the sessions was "Why is this all lacking standards? Why can't we choose best tools for our needs and get them in integrate?" This question is straight of of the content management system early days as well, but that ended up a rather huge mess with no picking and choosing of the best solutions for your needs from various vendors and easily assembling them together. The customers lost their bid to get best of breed for to solve their problems and have had to settle for mediocre components all from one vendor (nobody is happy with their CMS and never has been, we really must not repeat this bad pattern again). Right now Enterprise 2.0 has a variety of choices with some really good options depending on what a customer's need is (sadly too few educate the customer on what is really needed before they purchase).

On of the frustrating things at Enterprise 2.0 Conference this go around was there are still myth mantras that echo the podiums and halls. They really need to stop as they have never been proven to be right and are often proven to be incorrect (many times shown to be wildly incorrect). The last two years at Enterprise 2.0 Conferences (as well as other conferneces) I was presenting these myths and getting the whole room giving giant nods in agreement and standing up after in Q&A why people still make these statements. Part of the problem is the statements have been said so often they must be true (mantra), but as presenters we really must check these things not just repeat. Quite often this leads to disgruntled customers who make up, what Stewart Mader calls the "one year club", which are organizations that hit the 6 month to one year mark and have giant lessons learned from their tools and services, but wish somebody let them know this stuff up front.

So here are the mantra myths that bug me the most that have no foundation and when presented with any real world examples or research they are quickly (and always) disproven:

Millennials Needing and Leading the Way

Myth: It is believed that it is the Millennials (those recently out of university and roughly 22 to 27 years old) that are expecting or demanding these social tools.

Reality: Every year at Enterprise 2.0 Conference, since 2007, there are one or more sessions where this myth gets debunked. In the last 5 years or so I have never been in or talked to an organization what had actually ever had this request from Millennials (over 50 organizations at this point). In fact any Millennial that has been in any meeting I have been part of in an organization has stated very strongly, they can't find any reason for using the tools in the organization and they don't know anybody their age who thinks that either. They do think the existing tools (ECM, Portals, e-mail, etc. are absolutely horrid and nearly impossible to use). Often it is people in their late 30s to late 50s who see the solid value in these social tools inside the organization as solutions for the painful and unproductive tools they are forced to use.

In 2007 it was a lesson's learned panel that the panelist from Motorola claimed very few of their younger employees used the tools they put in place and challenged the other panelist to state differently and they could not do so. In 2008 it the same thing came up in a couple panels, one of which was Oracle's User Experience session which was heavy on the research they put into building their own tools and services. Oracle researchers were initially surprised that there were very few young workers who could understand why they would have these tools at work, but they found those older knew the need to more easily share, aggregate, curate, and collaborate with others. Most of these older workers found that their existing tools were keeping them from getting their work done efficiently, and some times keeping them from getting it done at all.

Another perspective that I found insanely helpful in thinking through this is talking with university professors who use social tools (blogs, wikis, social bookmarking, etc.) as part of their class participation. Most professors (not in computer sciences or information sciences) have a common experience in that their students fall get graded on in-class participation, homework, and digital tool participation and nearly all do well in one or two of the three, but almost none do well in all three. Different people have different comfort zones and strengths, so the teachers have been learning to grade accordingly to balance for this.

Web 2.0 as a Guide

Myth: Often people make the link from Web 2.0 to Enterprise 2.0 stating we must follow this path which is successful.

Reality: This myth is problematic as organization look at Web 2.0 services and want exactly what is on the web. The problem with this is they often see the Web 2.0 tools as successful because they have a few million people using them. To most people 20 million people looks like a lot, or 50 million, or even 500 million. But with well over 1 billion people on the web around the globe, these numbers get put in to rather small percentages. Even with Facebook's 500 million or so, we still don't have 100% adoption.

When I have been dealing with Enterprise 2.0 "one year club" customers (and potential customers) they are often very disappointed with their low adoption (they were some how dreaming of millions of users inside the firewall of their 30k employee organization). Nearly every time they had out performed the Web 2.0 tools with percentage adoption, but that is not comforting.

What Web 2.0 does is provide a glimpse of much easier to use services and tools to get the job done. Sadly most Web 2.0 sites have been honed and incrementally improved on early adopters, who are not representative of the remaining 90% to 95% of the population. The reality of Enterprise 2.0 is that organizations are comprised of everybody (the mainstream and the ear) and they are a fixed population (for the most part) and great strides have been made with many vendor's tools that enable their offerings to be used by much higher percentages of the population. We all still need to work with vendors to get this ease of use and mapping to the wide variety of needs and depths of use.

No Training is Needed

Myth: Often you hear no training is needed because the tools are so easy, or its related mantra "if you build it they will come".

Reality: Similar the ease of use mentions in the Web 2.0 myth above, the enterprise 2.0 tools are much easier to use than the really complex and human unfriendly tools many organizations have through out. While the older tools usually require days of training, 500 page binders, and a lot of bullet point ridden presentations. The Enterprise 2.0 tools still require training, but the training is much much lighter. The training is hours (usually if it is more than 2 or 3 hours you may have the wrong tools or the wrong training) not days.

Many organizations are now complaining that they have spent incredible amounts of information for a enterprise wide portal or enterprise content management (ECM) tool. But the tools are so complex that they have an insanely small number of people in their organization that are trained well enough to add or manage content. Many organizations are looking to Enterprise 2.0 tools to get information out of people's heads easily and shared with others (as one of many uses and valuable solutions the tools and services provide).

Myth: Many people believe that one percent create content, nine percent modify and interact with that content, and 90 percent just consume that information and are passive.

Reality: Sometimes this myth gets attributed to Bradley Horowitz presentations while he was at Yahoo! that used these percentages as estimates inside a pyramid. He often has said he wished he never put numbers in it as they numbers are not accurate and the percentages can be flipped and still be correct.

Any organization that deploys social tools, iterates them to improve to people's needs, and has community leadership almost always finds these adoption rates grow over time. Some organizations many organizations get 5% to 20% adoption and active use in the first year. Over two years this grows to be much more. E-mail saw nearly similar patterns and took 5 to 7 years to reach about 99% adoption. But, the best example is the BBC's greater than 110 percent adoption over 7 years, but as Euan Semple explains part of this is the employee base of BBC shrunk durning that time, but it still makes the 90-9-1 myth look horribly foolish (I know many companies grade their potential consultants on use of this myth and if stated they are immediately dropped a few ranking points).

In 1996 I was working for a legal professional organization and one of my roles was running their private professional Compuserve forums. They had been using Compuserve 2 years or so by the time I worked there, but they were already above 40 percent of the 3,000 members were on the service. Of those using Compuserve more than 50% were actively participating. We were finding those with 6 to 18 months of were actively contributing at a 60% or higher rate. Every intranet forum or groupware service I have run, built, managed, or iterated in jobs since has followed similar patterns, so that is 14 years of living with the reality that the 90-9-1 is a myth and all the lessons learned during that time as well.

People are Becoming Openly Social

Myth: People are moving to being more openly social as years go by. This is also tied to the youth myth (this combination myth really doesn't hold up at all either).

Reality: In every organization the adoption and broad use of social tools is almost always tied to closed groups, but we know those are problematic as information is shared but is can be nearly impossible to access and use. Right up there is the nearly global understanding that services that are openly shared to all in the organization by default (or only option) have very low adoption. There is no better way to hinder adoption than to opt for all interactions to be openly shared.

This follows the understanding had pounded into me over the last 14 years and lead to the rethinking of all of the social interaction models I used and knew of (particularly from Web 2.0) and started from scratch, with one of the results being Elements of the social software stack. I used stack because there is a distinct order to how people progress through sharing information and one of the most important parts is having action (blogging, annotating, tagging, notes, etc.) followed by the decision how broadly you want to share it. Most tools have this backwards by choosing the tool or action you have set how broadly it will be shared. Community managers who have pushed to have this switched or to have the capability to not share everything by default have seen the adoption rates jump drastically. These same community managers are usually rather angry that nobody put them onto this basic understanding earlier.

Many who use this myth mantra point to Mark Zuckerberg of Facebook as their proof. But, Facebook data doesn't seem to support Zuckerberg's assumptions, in fact it is quite the opposite. Many of the social computing researchers who work with this and similar data (danah boyd and Fred Stuzman among others) find there are no trends at all toward opening up social and in fact there are solid trends in the opposite direction in the past 3 to 5 years.

Fixing the Myth Mantras

We really need to stop using these myths and start surfacing all of the evidence that runs counter to all of these myths. I keep thinking these myths have died as there are so many people sharing their research, experiences, and evidence to these myths. But, some it seems many don't have experiences of their own and are still finding it viable to surface these myths as they sound good.

The reality of all of this is people use the Enterprise 2.0 tools when they are well understood, the social realities and complexities are understood to help form solutions that fill the gaps in the problems that organizations face, and we all more forward faster. We need to focus on the realities not the false myth mantras so we all get smarter and can all start addressing the real hurdles while embracing real advances that are out there.


Enterprise 2.0 Wrap-up

Each year the Enterprise 2.0 Conference has been different for me, this was my third year in a row attending. Two years ago there were a organizations trying these tools (other than on a server under somebody’s desk), tool makers were trying to catch-up to potential customer desires, and most consultants were trying to apply old models of thinking to Enterprise 2.0 (which broke most of their models). Last year the tools started to catch-up with offerings that were much closer to customer desires, a much broader set of businesses were interested and looking for understanding, and the big consulting firms were touting their successes with out understanding what they did.

This year at Enterprise 2.0 had a very different feel. There is getting to be good depth of understanding of the potential capabilities from customers. The tool makers are really hitting stride and solving some of the tricky problems that come with a six months to a year of use inside an organization (see sub-head below "Open Source Tools as First Step") to understand what the tool makers are doing is valuable. Consultants are getting it, but the big consulting firms continue to have value in individuals and not the firms. The most impressive consultants (and analysts) are the solo players and small firms.

Twitter and Microsharing for Enterprise

There were a handful of very well attended sessions on Twitter and similar microsharing tools for the enterprise this year (last year only one). The sessions were largely love-fests of "isn’t this great" and "here is the value", which is good. But, there are some downsides that need addressing and sticking my head in a few sessions (too packed to get a seat) and talking with others who attended the sessions, the downsides (they have solutions, but not quite built yet) were not highlighted nor were the potential solutions.

I am skipping the positives of these tools as they are can be found quite readily. The cautions and lessons learned relate to two points the volume & velocity of information and use/reuse of the snippets.

Nearly every organization that has successful adoption with microsharing tools quickly believes there can be too much of a good thing. Like my presentation last year at Enterprise 2.0 (After Noah: Making sense of the flood (of information) microsharing has great content flowing through it, but it needs filters (on who and what) as well as as attractors for grabbing things that are valuable that pass through when the user is not looking (the "if it is valuable it will find you" is not something that you want your organization to depend upon).

The second issue is use and reuse of that information. The information snippets running through the microsharing tools are often valuable, some have future value and are received out of the context of need, while others have current value. Most of the tools only focus on sharing the snippets not holding on to them or easily turning them into other valuable information forms (documents, blogs, aggregation of related items for discussion, etc.). Without thinking of what comes next with information flows in the organization’s ecosystem problems get created quickly from the cool adoption. That is not to say that the solutions are difficult or around the corner, but they are not in most products yet.

One service that I saw in the exhibit hall that used the organization’s ecosystem well was Brainpark. Brainpark is a mix of microsharing, aggregation of information and objects, and builds off of experience across the organization. It is a hosted solution that is a fully open space and transparent across the organization (depending on your organization that is good or less than optimal (Sarbanes Oxley peeks in).

Case Studies Predominantly from Government and Government Contractors

This year, just like the past two a majority of the case studies were government or government contractors. Susan Scrupski asked in a Tweet why this was so. One reason (having worked inside government as a contractor doing this things nearly a decade ago) is freedom to talk about what is going on. Many businesses look at these tools as competitive advantage and will talk about the their success on a high level, but lessons learned (downsides) start running into SEC regulations and admissions of less than optimal results (a downside for stocks). Also many of the companies using the new breed of social tools are technology related companies and often they are considering how to turn what they have deployed into a product they can sell in the future or at least a service offering. This sharing can run a foul of SEC restrictions. The government organizations and government contracting companies are freer to discuss their implementation of these tools and the contracting companies see this as a means to pitch their capabilities.

Last year Lockheed Martin generated a lot of buzz with their discussion of the platform they assembled and built. This year they discussed it in more depth, but the point that the only two infringements on their service were one person selling their car (no commerce is allowed) and one person criticizing a decision by the CEO (nobody is allow to criticize the CEO) were good for demonstrating how well people use the social tools with little concern (although the buzz from LM’s presentation to a person this year was "I will never work for LM because you can’t criticize the CEO").

Booz Allen Hamilton was the Open Enterprise winner and discussed in-depth their tool deployment and their use of open source tools and low cost for deploying. This was quite a different perspective from Lockheed Martin’s deployment last year that was incredibly costly.

Open Source Tools as First Step

One thing that I have seen across the years, not only at Enterprise 2.0 but prior, is that many organizations start their social tool endeavors with open source tools. While I am a big proponent of open source tools, one has to be mindful of the disadvantages as well as the advantages (just like every other tool). Open source tools are a good first step to see how tools could be used in an organization, but many of the tools need extensive customization to scale and to meet the the user experience and social needs of those who are not an organization’s early adopters.

In my presentation last year "After Noah…" most of the downsides and lessons learned came from people deploying Scuttle as their social bookmarking tool. Scuttle is a decent tool for small deployments in-house that do not need to scale, but the management of the tools and the lack of intelligence in Scuttle that is needed to deliver solid knowledge and understanding around the organization are not in it. There are many elements in Scuttle that limit adoption, unless in a very tech savvy environment, and require moving to a real social bookmarking and tagging solution after six month or a year. Not only is adoption hindered, but easily surfacing information, knowledge, and intelligence captured in the tool is really difficult. Scuttle lacks the algorithms, social understanding, contextual engine, and user experience to be a long term (more than one year) solution for anything more than a small division.

The other open source tool that is widely deployed and equally as problematic as Scuttle is MediaWiki. I continually see MediaWiki deployed because it is “what is under Wikipedia”. While that is well and good to get started, MediaWiki falls into the same problems as Scuttle with adoption, scale, lack of the essentials, and missing intelligence engines. MediaWiki requires heavy modifications to work around these problems. One of the problems that is most problematic are those around human social interactions, which nearly every organization I talk with lacks in their resources as they development and design teams that build, implement, and incrementally improve their products.

Both of these tool types (social bookmarking and wikis) have great commercial products that provide much better overall adoption opportunities as well as have full-time staff who understand what is needed to get the most value out of what is contributed and how to include the difficult pieces around sociality, which greatly increase adoption and long term use.

More Than Just Tools

This year there was quite a bit of discussion at Enterprise 2.0 around tools are good, but there is much much more than just tools as as a solution. Adoption practices were discussed broadly, but some of the best snippets that echo my experience were in the video clips captured by and used by Stowe Boyd and Oliver Marks in their Open Enterprise session (the full collection of unedited video interviews are available at Enterprise 2.0 - Open Enterprise [http://enterprise2blog.com/category/open-enterprise-2009/]). One snippet that rang very true was from Charlene Li where she talked about a large hindrance to adoption was people lacking the understanding of what openness is in the enterprise and that it is a possibility. I often find most organizations need to have the conceptual model (understanding of what the tools are and freedom and control put in the people’s hands as well as it is their organization allowing them to do this) into people’s head is the first step and not talking "carrots and sticks", which often lead to less than optimal long term outcomes and often are counter productive.

It was great to hear other people discussing this in sessions as well as the hallway conversations. If this is of interest the full videos have been made available to the community to listen to and use as an open resource. Please go take advantage of it and use them to help get informed.

Gaps in Sociality

Much of my discussions with my clients and potential clients as well as my 13 years of experience building, maintaining, and improving social tools for use involves focusing on what holds back adoption and use of tools. There are four elements that need to be in balance: Tools, user experience (ease of use), sociality, and adoption/engagement resources. Much of that was discussed in sessions at Enterprise 2.0 this year was tools and adoption/engagement strategies (as just stated there were some large holes in adoption and engagement strategies). On the exhibit hall floor the vendors were touting their ease of use and user experience that is built into their products.

The big gap that was really weak was sociality. As those who have deployed tools and worked to improve them have found how people interact with other people in these digital social tools is a large area that needs addressing. This is one area that really needs to be addressed within the tools as the depth of understanding needed inside organizations to add this is rarely there. There is a large education effort needed to explain what all of this is, how to think about it, how to evaluate tools/solutions around it, how to assess existing deployments, and how to then improve them. When I have IT shops or developers in my workshops this is an area that is really not familiar to most of them. Some of the user experience designers have an understanding of the need, but lack the skills to get the back end development in place to feed the front end components. Most decision makers do not have this on their radar (unless they have had tools and services running for 6 months to a year and are looking for that next step up), but even when they do they only understand something there is broken and lack enough understanding to know how to understand the problems and then address it.

As I talked with people in the hallways and late at night and mentioned scenarios that are indicators of problems in tools around sociality, nearly everybody said yes we see a lot. To a person not one of them had thought of sociality as a problem or even knew of anybody who could help understand it and address it.

This is the next hurdle to start getting over. Hopefully next year and at this Fall’s Enterprise 2.0 in San Francisco, this will be subject matter that is covered so to highlight where the problems lay and how to start working with vendors and developers on ways to improve on what is there.

[If you are looking to get a grounding in this I am finally offering workshops on Social Design for Enterprise, which is described in more depth in the Rock Stars of Social CRM. The real stories, experience, value to organizations, tethering CRM and interaction in social tools not only was great from a showing the power of use of tools in a manner that had deep business value, but the stories of real use and lack of tools and services around optimized use of the tools. This session really should have been not only in the main tracks, but could have stood out enough to have been a main session. It added credibility and depth of understanding social tools from a business perspective in a manner that makes the usual social media discussions look incredibly thin. Radian6, Chris Brogan, Paul Greenberg, Brent Leary, Frank Eliason, and Michael Thomas (National President of the CRM Association) did a killer job with this session and totally rocked the house.

Tagging

Lastly, tagging. While there was not tagging focussed session and tagging has become the sleeping giant (nearly every social software consultant with deep background asked why there was not a session on tagging as they are finding it is one of the most valuable resources in their tool belt for driving value to their customers). Connectbeam and Lotus Connections Dogear were on the Exhibition floor and were getting attention, I heard nearly every other vendor touting they have tagging in their offerings. This is a good thing and something that is also problematic.

About four years ago I prognosticated tagging would be in most tools, but that reality was going to be problematic unless tagging was done well (at a minimum object being tagged, tag, and cross tool identity of the person tagging). Well this last year I had one large client hit that problem and since I have heard of it five or six more times. While some commercial tools have done tagging well most home grown or open source solutions (see the WikiMedia mention above) do not.

My presentation from last year is even more relevant this year and there is a dire need for aggregation and disambiguation across tagging in various tools. At the Enterprise 2.0 conference I heard this echoed many times when I started asking about tagging in deployments. There is much more to write on this and to share (yes the book is still coming and much of this will be addressed there as well as in future posts).

Summary

Enterprise 2.0 has become my favorite conference as the problems I have been seeing for years and working on resolutions are echoed here. The reality of Web 2.0 and social interaction hits home here, particularly the lack of depth and problems in the Web 2.0 tools (which also need to be addressed, but with millions of users it looks like success not a really small percentage of adoption).

I am looking forward to next year as well as the Enterprise 2.0 San Francisco conference in the Fall.


"Building the social web" full-day workshop in Copenhagen on June 30th

Through the wonderful cosponsoring of FatDUX I am going to be putting on a full-day workshop Building the Social Web on June 30th in Copenhagen, Denmark (the event is actually in Osterbro). This is the Monday following Reboot, where I will be presenting.

I am excited about the workshop as it will be including much of my work from the past nine months on setting social foundations for successful services, both on the web and inside organizations on the intranet. The workshop will help those who are considering, planning, or already working on social sites to improve the success of the services by providing frameworks that help evaluating and guiding the social interactions on the services.

Space is limited for this workshop to 15 seats and after its announcement yesterday there are only 10 seats left as of this moment.


Speaking at the International Forum on Enterprise 2.0 Near Milan, Italy

Under a month from now I have the wonderful pleasure of speaking at the International Forum on Enterprise 2.0, this is just outside of Milan in Varese, Italy on June 25, 2008. I am really looking forward to this event as there are many people whom I chat with on Skype with and chat with in other ways about enterprise and the use of social tools inside these organizations. It is a wonderful opportunity to meet them in person and to listen to them live as they present. Already I know many people attending the event from the United Kingdom, Switzerland, Germany, Austria, Spain, and (of course) Italy. If you are in Europe and have interest this should be a great event to get a good overview and talk with others with interest and experience. Oh, did I mention the conference is FREE?

I will be presenting an overview on social bookmarking and folksonomy and the values that come out of these tools, but also the understanding needed to make good early decisions about the way forward.


Enterprise 2.0 Boston - After Noah: What to do After the Flood (of Information)

I am looking forward to being at the Enterprise 2.0 Conference in Boston from June 10 to June 12, 2008. I am going to be presenting on June 10, 2008 at 1pm on After Noah: Making Sense of the Flood (of Information). This presentation looks at what to expect with social bookmarking tools inside an organization as they scale and mature. It also looks at how to manage the growth as well as encourage the growth.

Last year at the same Enterprise 2.0 conference I presented on Bottom-up Tagging (the presentation is found at Slideshare, Bottom-up All the Way Down: How Tags Help Businesses Organize, which has had over 8,800 viewing on Slideshare), which was more of a foundation presentation, but many in the audience were already running social bookmarking services in-house or trying them in some manner. This year my presentation is for those with an understanding of what social bookmarking and folksonomy are and are looking for what to expect and how to manage what is happening or will be coming along. I will be covering how to manage heavy growth as well as how to increase adoption so there is heavy usage to manage.

Remote Presentation and Perception Matrix for Social Tools

Today I did something I had never done before (actually a few things) I sat in my office in my home and gave a live web video presentation to a conference elsewhere on the globe. I presented my nearly all new presentation, Keeping Up With Social Tagging to the Expert Workshop in: Social Tagging and Knowledge Organization - Perspectives and Potential that was put on by the Knowledge Media Research Center in Tübingen, Germany.

Remote Presentation Feelings

While the remote video presentation is normal for many people inside their large organizations and I have presented at meetings and conferences where my presentation was provided to other location on live video feed (my recent Ann Arbor trip to present at STIET was HD broadcast to Wayne State in Detroit), this home office to conference presentation was new to me. The presentation and video link used Adobe Connect, which allowed me to see whom I was talking to, manage my slides, text chat, and see myself. This worked quite well, much better than I expected. I did have my full slide presentation in lightroom view set up in Keynote on my external monitor on the side and used Awaken on the side monitor as well to help with timing.

The ability to get feedback and watch the attendees body language and non-verbal responses was insanely helpful. I have given webinars and done phone presentations where I had not visual cues to the audience responses, which I find to be a horrible way to present (I often will expand on subjects or shorten explanations based on non-verbal feedback from the audience). Adobe Connect allowed this non-verbal feedback to be streamed back to me, which completely allows me to adjust the presentation as I normally do.

One thing that was a wee bit difficult was having to change focus (I suppose that comes with use and experience), but I would watch audience feedback while presenting, peek to the side to see where I was with time and slides (to work in the transitions), but would then try to look at the camera to "connect". Watching myself on the video feedback the moments I would try to connect through the camera I would open my eyes wide as if trying to see through my iSight and boy does that come across looking strange on a close range camera. I also (unknown to myself until recently watching a video of another presentation I had done) use a similar facial expression to add emphasis, I am realizing with a camera as close as it is for web presentation also really looks odd. I am sort of used to listening to myself (normally to write out new analogies I use or responses to questions), but watching myself in playback from that close of a range is really uncomfortable.

One thing I really missed in doing this web video presentation was extended interaction with the attendees. I rather enjoy conferences, particularly ones with this focussed a gathering as it makes for great socializing with people passionate about the same subjects I am passionate about. I like comparing note, perceptions, and widely differing views. It helps me grow my knowledge and understandings as well as helps change my perceptions. Live face-to-face conversation and sharing of interests is an incredibly value part of learning, experiencing, and shaping views and it is something I greatly enjoy attending conferences in person. I am not a fan of arriving at a conference just prior to a presentation, giving the presentation, and then leaving. The personal social interaction is valuable. The video presentation does not provide that and I really missed it, particularly with the people who are so closely tied to my deep interest areas as this workshop was focused.

New Content in Presentation

This presentation included a lot of new content, ideas, and concepts that I have not really presented or written about in as open of a forum. I have received really strong positive feedback from the Faces of Perception, Depth of Perception, and Perception Matrix when I have talked about it with people and companies. I have included this content in the book on social bookmarking and folksonomy I am writing for O&Reilly and pieces have been in public and private workshops I have given, but it was long past time to let the ideas out into the open.

The components of perception came about through reading formal analysis and research from others as well as not having a good models myself to lean on to explain a lot of what I find from social computing service providers (web tools in the Web 2.0 genre as well as inside the firewall Enterprise 2.0 tools) as tool makers or service owners. The understandings that are brought to the table on a lot of research and analysis is far too thin and far too often badly confuses the roles and faces of the tool that are being reviewed or analyzed. In my working with tool makers and organizations implementing social tools the analysis and research is less than helpful and often makes building products that meet the user needs and desires really difficult. I am not saying that this conceptual model fixes it, but from those who have considered what it shows almost all have had realizations they have had a less than perfect grasp and have lacked the granularity they have needed to build, analyze, or research these social tools.

I am hoping to write these perspectives up in more depth at some point in the not too distant future, but the video and slides start getting the ideas out there. As I have been walking people through how to use the tools I have been realizing the content needed to best us the model and matrix may take more than a day of a workshop of even a few days to get the most complete value from it. These tools have helped me drastically increase my value in consulting and training in the very short time I have used them. Some are finding that their copying of features and functionality in other social services has not helped them really understand what is best for their user needs and are less than optimal for the type of service they are offering or believe they are offering.


Online Information Folksonomy Presentation Posted

I have posted the Folksonomy presentation delivered 30 November 2005 at the Online Information Conference (PDF at 1.3MB). This presentation was part of the New approaches to making taxonomies work panel.

The main focus of this presentation is not that folksonomies should be seen as a replacement to taxonomy, but as a means to augment taxonomies (if there is one in place). As was resoundingly echoed by others on the panel, taxonomies are hard work and expensive to build and maintain. The cost and effort are often reasons why taxonomies are not exhaustive nor emergent, as budgets and time constraints provide limits. Most often we follow the Pareto Principle (also know as the 80/20 rule) where we focus on 80 percent of the use with 20 percent of the resources (in reality we aim toward something more like a 90/40 rule), but we do have limitations. Taxonomies are also authoritative, but this is problematic for the people who have a vocabulary that is different than the authoritative vocabulary(or more correctly vocabularies). This means a taxonomy will most often have a limited view, which is not a reason to stop taxonomies, but a reason to augment them.

I also point out tagging as it was done in the past provided no certainty as to the vocabulary being correct in the perspective of all trying to use it. Many people found tagging to often be misleading. Tagging in and of its self is not the solution, but part of the solution.

In folksonomies we have three distinct data elements: the tag, a clear understanding of the object being tagged, and an identity of the person doing the tagging (this may be a real or cloaked identity). These three points allow real people to tag information and objects for their own recall. This is the most important aspect as it provides clarity that one's own vocabulary and use of the terms can provide. All people have authority over their own term choice if it is for their own recollection. The provision of identity allows us to give meaning to the individual tagging, which is not a property that general tagging provided prior. Being able to discern the person and their tags on distinct information and objects provides a great advantage as it the person and us to find community. The person can easily find other people who have tagged the same object with the same tag and through this they can find people of like mind and interest. This is an incredibly valuable tool.

This also helps us viewing from the outside find communities and usage of terms that are valid for individuals. We can use this to query real people as to their vocabulary choice as well as validate our taxonomy for use and identify gaps. This is all done with relatively little cost, particularly when comparing to the effort and cost of maintaining and updating a taxonomy.

WebVisions Designing for the Personal InfoCloud Presentation

The presentation at WebVisions of Designing for the Personal InfoCloud went quite well yesterday. There is ever growing interest in the Personal InfoCloud as there are many people working to design digital information for use across devices, for reuse, for constant access to information each individual person desires, and building applications around these interests.

In an always on world peoples desires and expectations are changing for their access to information. The tools that will help ease this desire are now being built and some are great starts have been made in this direction. I will be writing about some of these tools in the near future.

I am more exited today than I have been in quite some time by what I see as great progress for the reality of a Personal InfoCloud. It is ever closer for the Personal InfoCloud being more automated and beginning to function in ways that really help people find efficient ways to use information they have found or created in their lives when they want it or need it.

Not only does the Personal InfoCloud need devices but it needs people designing the information for the realities of Web2.0, which is not the old web of "I Go Get", but the new web of "Come to Me". This change in focus demands better understanding of sharing digital assets, designing across platforms and devices, and information being reused and organized externally.


Presenting Personal InfoCloud at WebVisions

The last few years I have kicked myself for not going to WebVisions, well I finally am attending, actually I am presenting my Personal InfoCloud at 1pm. This is the latest refinement of the Personal InfoCloud that I have been working on for four years and sharing with those that are finding it quite useful.
